What is the practical reality of running Matrix infrastructure for a community space (a hackerspace, a newsroom, an activist collective, a neighborhood association, etc)? This talk focuses less on the technical setup and more on the questions of community governance and long-term maintenance, addressing questions such as: Who administers the server day-to-day? How do you develop sensible moderation policies for a decentralized space? How do you manage onboarding and key-verification for non-technical members without causing frustration? What's the backup plan when the one person who understands the server leaves? How do volunteer spaces fund ongoing maintenance and hosting costs?
By treating server administration as an exercise in community organizing rather than just system administration, this talk explores the essential work that determines whether a community-hosted Matrix deployment survives or fades away.
